
Mapping the Entire Software Development Lifecycle for AI Disruption
As we embarked on our mission to challenge AI to beat us at every aspect of software development, we quickly realized that most companies are thinking too narrowly about AI's disruptive potential. While others focus on AI as a coding assistant, we needed to reconceptualize the entire value chain and define a methodology for systematically replacing ourselves.
Beyond Coding: The Complete Development Framework
Software development consulting involves far more than writing code. To systematically test where AI could replace human work, we mapped out every significant activity in our development process. The result was a comprehensive framework covering 14 distinct aspects of software development:
Client Engagement & Planning

Client Onboarding & Requirements Gathering - Initial engagement, stakeholder interviews, definition of high-level goals, and collection of business and technical requirements

This framework represents the complete software development lifecycle as we actually practice it—not just the coding parts that most AI discussions focus on.
The Goal: Systematic Disruption Testing
Our objective isn't to optimize these 14 areas incrementally. We're asking a more fundamental question: which of these activities can AI do better than humans, and which can be eliminated entirely through AI-driven approaches?
Some activities might be fully automatable. Others might be partially replaceable, with AI handling routine aspects while humans focus on strategic decisions. Still others might be completely reimagined—perhaps AI enables entirely new approaches that make current practices obsolete.
By systematically challenging AI to beat us across all 14 areas, we're not just improving our existing processes. We're actively trying to discover which parts of our current business model should be replaced.
The Measurement Challenge
However, measuring AI's disruptive potential proves far more complex than it initially appears. The obvious approach—measuring time savings—is both inadequate and potentially misleading.
The Time-Saving Trap
Most developers' instinctive reaction is to measure how much time AI saves them on individual tasks. But these measurements are problematic for several reasons:
First, they're inherently subjective. How do you accurately measure the time saved when AI helps with requirements gathering or technical design? The variables are too numerous and contextual.
Second, the act of measuring affects how we work. When developers know they're being timed, they change their behavior, making the measurements less reliable.
Most importantly, time savings measurements assume we should continue doing the same activities, just faster. That's exactly the wrong framework for disruption. We're not trying to do requirements gathering 20% faster—we're trying to determine if AI can fundamentally change how requirements are gathered, or eliminate the need for traditional requirements gathering entirely.
The Incremental Improvement Fallacy
The literature is full of articles listing dozens of metrics for measuring AI impact in software development. Code quality, bug rates, deployment frequency, lead time, developer satisfaction—they all sound valuable in principle.
But in aggregate, these metrics don't answer the concrete question we're trying to address: which activities should we stop doing because AI can replace them?
More problematically, these measurement frameworks are inherently constructed around incremental improvement to existing processes. They ask "how can we do this 10% better?" rather than "should we be doing this at all?"
This approach is fundamentally limiting and contrary to our goal of disrupting ourselves. While continuous improvement is valuable, and we'll always incorporate tools that help us work more efficiently, we're looking to drive old processes out of business entirely.
A Different Approach to Measurement
To truly test AI's disruptive potential, we need measurement approaches that capture replacement rather than optimization. We need metrics that help us identify when AI can deliver equivalent or superior outcomes through fundamentally different methods.
This requires moving beyond traditional efficiency metrics toward measurements that capture strategic value, quality outcomes, and process elimination potential.
The Path Forward
From our comprehensive framework of 14 areas, we've selected 5 for our initial rollout. These represent the most promising opportunities for AI to not just improve our work, but to fundamentally change how we deliver value to clients.
